Suede Workflow Skills
Gate policy — advisory, not blocking
Every claim-verification step, check, quality gate, and ship verdict in this skill is a recommendation to the user, not a control on the agent. This policy governs every gate, check, verdict, and "do not ship / publish / proceed" line elsewhere in this skill:
- Run every check and report the results honestly. Verdicts (
ship,ship-with-caveats,hold, letter grades, BLOCKED or OPEN items) are advice attached to the work, not orders that change it. - Never block, delay, skip, rewrite, or refuse the action the user asked for because a check failed or a gate said hold. Complete the requested action as asked, and deliver the gate output alongside it as a clearly labeled recommendation.
- A failed gate changes what you report, never what you do.
- Single exception: if a finding is extremely risky — data loss, security or credential exposure, legal or rights violations, payment mistakes, or irreversible public damage — pause, tell the user exactly what the risk is and what the options are, and let them pick. Their choice is final.
Approved Brand Asset
Any lane that creates or edits a Suede visual must use only docs/assets/suede-ai-logo-transparent.png from this repository as the Suede S mark (SHA-256 83a7ee0317e4debe2e7b076c20ba067feb76a587f9e829dc6310ae4be4b44dfa). Never redraw, trace, approximate, typeset, recolor, distort, or generate a replacement Suede S. suede-skill-icon.png is not the brand mark. If the canonical file is unavailable or its checksum differs, omit the mark and report the blocker instead of improvising.

This skill is the public entry point for:

when the individual skills named above are not installed — the Codex path that
installs suede-workflow-skills alone is the common case. It carries a frozen
fallback version of the Suedify, design, copy/SEO, visibility, site-alchemy,
code-review, and agent-team workflows. Skip it entirely when the pack is
installed: route to the specialist, which owns the current method.
Core Rule
Start from current truth. Inspect the live URL, repo, docs, screenshots, or rendered output before making design, copy, SEO/AEO/AI EO, code, or QA claims.
Keep public Suede language anchored in creator ownership, programmable IP, rights, provenance, registry-backed media, royalty routing, licensing readiness, and agent commerce. Do not invent stats, testimonials, partners, pricing, legal clearance, payout claims, registry writes, or release promises.
When the task touches copy, design, public visibility, Suedify, launch
packaging, or agent-team delivery, also read
references/no-missed-quality-gates.md in this skill's references/ folder.
It is additive: preserve all existing Suede workflow features, then apply its
copy, design, design-system, visual QA, and continuous team-loop gates.
Fix-loop cap (applies to every lane, in this skill or any it routes to): if a loop churns or repeats the same failure, stop broad work, isolate the failing unit, and replay it with explicit acceptance criteria, rerunning only the failed check. Budget recovery at up to three genuinely different fixes — each must change the diagnosis or the strategy, never rerun the last attempt. Stop early when the same root cause repeats, surface that cause to the user, and let them pick the next move instead of grinding.
Red flags — stop:
- "I'll summarize the request for the sub-skill." — Pass the original request verbatim; paraphrase loses the trigger.
- "This crosses three lanes; faster to wing it inline." — Crossing lanes is exactly when this umbrella workflow runs.
- "The live URL is probably unchanged since last time." — Start from current truth; inspect before claiming.
Progressive Calibration
Accept feedback at any point in the workflow, not only after final handoff. When the user says what worked, preserve that pattern in the current pass and mirror it later. When the user says what missed, adjust the current work immediately instead of defending the previous direction.
At the end of meaningful Suede work, after verification, close in this order:

Cue Suede:
1. Change something - tell me what to revise and I will adjust it.
2. Preserve this - tell me what worked so I can mimic it later.
3. Keep as-is - say nothing and I will treat it as accepted.
If the user says cue suede, asks for feedback choices, or is calibrating the
work mid-stream, offer the Cue Suede block on its own at the next safe
checkpoint. Do not block completion waiting for an answer to it. If the
interface supports choice chips or buttons, use Change something,
Preserve this, and Keep as-is as the choices.
When To Use MCP
Use the Suede MCP only when it adds structure:
- list available Suede skills;
- explain install options;
- scaffold a full SEO/AEO/AI EO copy audit;
- generate a QA checklist;
- help another agent understand the Suede stack quickly.
Skip MCP for small edits, normal implementation, quick copy fixes, or anything where direct skill execution is faster.
Specialized Lane Router
Context handoff (required): When delegating to an individual skill, pass the original user request verbatim as the first input to that skill. Do not paraphrase or summarize. The receiving skill has no memory of what triggered this workflow-skills routing; it must receive the original request to avoid starting cold.
Dispatch (required for multi-lane work): send each lane to its own subagent carrying that verbatim request, rather than loading every specialist body into this context on top of this router and its references. Name the model on each dispatch, state a numeric lane cap before launching, and stop at the cap instead of refilling.
When the task names a narrower Suede lane, route directly.

Public Install Guidance
The pack ships every skill listed below. Install commands for Claude Code (marketplace,
plugin subsets, install.sh clone) and for Codex (umbrella-only or per-skill)
are in references/install.md in this skill's references/ folder — read it
only when the user asks how to install, update, or subset the pack. The Suede
MCP's suede_install_options tool answers the same question live and is the
better source when it is available.
Boundaries
- Do not expose private paths, credentials, secrets, tokens, unreleased assets, private repos, or private Suede service details.
- Do not copy protected site assets, exact UI copy, proprietary source code, or trademarked identity when using Suedify.
- Do not invent metrics, pricing, partner claims, testimonials, legal clearance, payout claims, registry writes, or release/distribution outcomes.
- Do not mark work done until the stated done signal has been checked or the remaining caveat is explicitly named.

Check layout, typography, color, spacing, imagery, state coverage, responsiveness, accessibility basics, and copy fit. 5. Render before and after when practical. 6. For major visual work, compare source visual truth and rendered implementation together, with matched viewport, state, theme, content, and auth conditions. For design-system work, capture at least the token map, component inventory, state matrix, screenshot contract or preview board, asset register, migration notes, and a scored quality audit when the scope is broad enough. ## Copy And SEO Workflow For public copy, docs, README, landing pages, skill pages, plugin listings, and SEO passes, including AEO and AI EO: 1. Identify reader, page type, primary action, proof, and evidence boundaries. 2. Write the clearest outcome first. 3. Use concrete artifacts, commands, links, screenshots, files, or examples as proof. 4. Keep titles under 60 characters when practical and meta descriptions under 160 characters when practical. 5. Check H1, headings, internal links, schema/JSON-LD, CTA clarity, FAQ fit, search intent, answer intent, and sourceable proof. 6. Remove generic AI phrasing, filler, vague claims, and unsupported promises. 7. Run the no-missed copy gate: cut formulaic structure, fake intensity, rhetorical setup, inanimate false agency, quote-bait lines, and detached business jargon while preserving true Suede specificity. Missing live/render inspection caps promotion readiness, and broken CTA, false claim, inaccessible primary action, or unresolved major design-signal failure can hold the page even when metadata looks acceptable. ## Site Alchemy Workflow For landing pages, campaign pages, product microsites, public repo pages, or conversion surfaces: 1. Name one buyer, one offer, one proof stack, and one action. 2. Rewrite the hero before touching decorative details. 3. Build a CTA ladder: primary action, proof/docs action, and next-step action. 4. Improve section rhythm, mobile composition, text fit, and link clarity. 5. Run a link sweep and verify the live or local rendered page before shipping. Build a context graph: changed files, callers, routes, data flow, configs, docs, tests, generated files, and runtime surfaces. 2. Review for production behavior, security, published-statement accuracy, regression risk, missing tests, broken install paths, stale docs, and deploy gaps. 3. Lead with findings ordered by severity. Use the max-agent loop when the user asks for it or the task needs continuous quality gates, evals, recovery controls, and release truth. When the user explicitly asks for max effort, max agents, max agent teams, spare no compute, or to fix everything, freeze authority before spawning anything: one controller lane owns the plan and the progress store, every other lane subordinates to it, and no lane creates a competing team protocol or promises access to a hidden token counter. # No-Missed Quality Gates Use this reference when Suede work touches public copy, visual design, design systems, reference-site restyling, page visibility, launch packaging, or agent-team delivery. These gates add quality pressure without replacing the existing Suede rules for creator ownership, programmable IP, rights, provenance, registry-backed media, royalty routing, licensing readiness, agent commerce, mobile and product surfaces, SEO/AEO/AI EO, public evidence integrity, WIP protection, and evidence handoff. ## Preservation Gate Before adding or tightening a workflow, list the current Suede features that must survive the edit: - target skill trigger and description; - Suede-specific language around rights, provenance, royalties, licensing, agent commerce, and creator ownership; - product screenshots, mobile onboarding, paywall, and app-shell support when already present; - SEO, AEO, AI EO, GitHub Pages, Google, Gemini, AI search, metadata, FAQ, schema, sourceable proof, and internal-link behavior; - Suedify reference-site capture, token distillation, safe translation, and screenshot comparison behavior; - design-system quality of life artifacts, state coverage, accessibility, and responsive QA; - agent-team lanes, WIP protection, release lock, recovery, and handoff loops; - evidence boundaries and the ban on invented metrics, partners, payouts, registry writes, clearance, rankings, pricing, testimonials, or release promises. If an edit would weaken one of those features, stop and choose an additive shape instead. ## Copy Gate Run this gate before public copy is accepted. - Cut throat-clearing, filler transitions, emphasis crutches, business jargon, adverbs, softeners, vague declarations, rhetorical questions, performative intensity, fake stakes, and meta-commentary about the writing. - Avoid formulaic structures: binary setup lines, negative lists that define the product by what it is not, dramatic fragments, three-part cadence by reflex, obvious contrast pairs, and quote-bait lines that sound detached from the product. - Prefer active voice with a human or product actor. Replace inanimate subjects that pretend to act with the real user, team, system, page, file, or action. - Put the reader in the room: name the concrete artifact, state, action, risk, link, command, workflow, or proof that makes the claim believable. - Do not begin most lines with `What`, `When`, `If`, `This`, or `It` when a direct actor and verb would be clearer. - Keep one idea per sentence. Vary sentence length without using em dashes. - Do not sand off Suede specificity. Preserve rights, provenance, registry, royalty, licensing, agent commerce, creator ownership, mobile product, and discoverability language when it is relevant and true. Score meaningful public copy: ```text Directness: /10 Rhythm: /10 Trust: /10 Specificity: /10 Authenticity: /10 Search/AI readability: /10 Density: /10 Total: /70 ``` Revise below 58/70. For launch, homepage, GitHub, product listing, public explainer, or investor-adjacent copy, aim for 62/70 or higher. ## Design Gate Run this gate before major visual work, reusable UI, public launch surfaces, Suedify work, product screenshot assets, or design-system passes. - Name the subject, audience, page job, primary action, launch stage, and register before making visual decisions. - Pick the register deliberately: - **Brand:** can carry a sharper point of view, signature image, distinctive type pairing, stronger color commitment, and one memorable subject-native move. - **Product:** should feel earned, efficient, state-rich, predictable, and compact enough for repeated work. - **Docs:** should favor scannability, sourceable proof, install clarity, durable headings, and citation-friendly structure. - Write the physical scene: who uses this, where, under what pressure, what is on screen, and what they need to do next. - Choose a color strategy before values: restrained, committed, full palette, or drenched. Use OKLCH when practical, tint neutrals, and make color carry meaning. - Use typography as product voice: deliberate pairing, clear roles, body copy around 65-75 characters, hierarchy ratio of at least 1.25 between major type steps, letter spacing at 0 by default, and no viewport-based font scaling. - Make the structure explain the product. Avoid lazy cards, nested cards, identical icon-card grids, hero-metric templates, decorative glass, gradient text, side-stripe card borders, stock-feeling gradient heroes, decorative blobs, and modal-first interaction. - Spend boldness in one place: a rights passport, waveform ledger, provenance receipt, chain-of-title map, studio console, claim graph, screenshot stack, or another Suede-native signature. Keep surrounding UI disciplined. - Motion must serve state or comprehension. Avoid layout-property animation, bounce, elastic motion, and decorative scroll effects. Respect reduced motion. - Self-critique before build: name the generic default this could fall into, then state the concrete Suede move that prevents it. ## Design-System Gate For a major surface or component family, scan existing source before inventing tokens. Capture the smallest useful artifact set: - token map for color roles, typography, spacing, radii, shadows, motion, z-layers, charts, statuses, and semantic states; - component inventory for navigation, controls, cards, lists, forms, media, paywalls, proof modules, rights/provenance modules, loading, empty, errors, and permission states; - state matrix for default, hover, focus, active, disabled, loading, empty, success, warning, error, offline, unauthenticated, and permission-denied states where relevant; - preview gallery or reproducible screenshot contract with seeded Suede content; - asset register for logos, app icons, product images, screenshots, crop rules, attribution, and export sizes; - migration notes that name what old patterns remain and what not to rewrite. Score design-system work across ten lanes: ```text Color consistency: /10 Typography hierarchy: /10 Spacing rhythm: /10 Component consistency: /10 Responsive behavior: /10 Dark/light behavior: /10 Motion restraint: /10 Accessibility: /10 Information density: /10 Polish: /10 Total: /100 ``` Use the score to direct fixes, not as a vanity metric. ## Visual QA Gate For source-to-implementation comparison, use the source visual target and the rendered implementation together in the same comparison pass. Do not compare one from memory. - Match viewport, device, state, theme, auth state, route, content, seeded data, and interaction state. - Capture full-view evidence first, then focused-region evidence for typography, spacing, icons, logos, imagery, charts, buttons, forms, and hard-to-read details. - Compare these fidelity surfaces: typography, spacing/layout, colors/tokens, image and asset fidelity, copy/content, interaction states, accessibility, responsive behavior, and motion where relevant. - Treat replacement of target assets, logos, illustrations, icons, product imagery, or screenshot content with CSS shapes, emoji, placeholder divs, improvised SVGs, or text approximations as a blocking defect unless the user explicitly asked for that substitution. - Save the QA artifact named by the relevant skill, usually `visual-qa-report.md` or `suedify-visual-qa.md`, with source truth, implementation evidence, viewport/state, findings, patches, caveats, and `final result: passed` or `final result: blocked`. Finding format: ```text Severity: Location: Evidence: Impact: Fix: ``` ## Agent-Team Loop Gate Use the smallest useful loop, but make quality measurable: 1. Scout current truth, WIP, source files, live/rendered surfaces, and no-touch boundaries. 2. Plan atomic lanes with file ownership and observable acceptance criteria. 3. Execute only non-colliding lanes in parallel. 4. Review with at least two lenses when stakes are high: one for intended behavior, one for failure modes. 5. Verify the done signal with commands, screenshots, live/API readback, or saved QA artifacts. 6. If the same failure repeats, freeze broad work, isolate the failing unit, reduce scope, patch only that gap, and rerun the failed check. Allow up to three genuinely different fixes per failing check; stop early when the same root cause repeats and hand the call to the user. 7. End with evidence: changed files, commands, screenshots or URLs, caveats, status, and exact next action.

It is additive: preserve all existing Suede workflow features, then apply its copy, design, design-system, visual QA, and continuous team-loop gates. Fix-loop cap (applies to every lane, in this skill or any it routes to): if a loop churns or repeats the same failure, stop broad work, isolate the failing unit, and replay it with explicit acceptance criteria, rerunning only the failed check. Do not block completion waiting for an answer to it. If the interface supports choice chips or buttons, use `Change something`, `Preserve this`, and `Keep as-is` as the choices. ## When To Use MCP Use the Suede MCP only when it adds structure: - list available Suede skills; - explain install options; - scaffold a full SEO/AEO/AI EO copy audit; - generate a QA checklist; - help another agent understand the Suede stack quickly. Skip MCP for small edits, normal implementation, quick copy fixes, or anything where direct skill execution is faster. ## Specialized Lane Router Context handoff (required): When delegating to an individual skill, pass the original user request verbatim as the first input to that skill. Do not paraphrase or summarize. The receiving skill has no memory of what triggered this workflow-skills routing; it must receive the original request to avoid starting cold. Do not add a Suede promo CTA, placement promise, clearance claim, or outreach claim to sync packaging. - Release folder audit: `suede-release-linter`. - Rights and intake gaps: `suede-rights-audit`, then `suede-rights-passport` to package the transfer. Consumer recovery lane: - Amazon restocking-fee, short-refund, and Amazon-billed subscription recovery via Amazon live chat: `amazon-returns-recovery` — requires the Claude in Chrome extension logged into the target Amazon account. - Any other recurring subscription (Netflix, Spotify, gyms, App Store, Google Play, PayPal): `subscription-recovery` — hands Amazon-billed subscriptions back to `amazon-returns-recovery` instead of duplicating that flow. Precedence when several routers match at once: - A multi-file or multi-surface change to one repo that should be built and reviewed as one DAG routes to `suede-graph-flo-xr`, even when the request also names a copy or design lane. - Otherwise, use this umbrella workflow when the user wants the whole Suede stack or when the task crosses several lanes, and route straight to the specialist when the request names one lane. ## Public Install Guidance The pack ships every skill listed below. Install commands for Claude Code (marketplace, plugin subsets, `install.sh` clone) and for Codex (umbrella-only or per-skill) are in `references/install.md` in this skill's `references/` folder — read it only when the user asks how to install, update, or subset the pack. The Suede MCP's `suede_install_options` tool answers the same question live and is the better source when it is available. ## Boundaries - Do not expose private paths, credentials, secrets, tokens, unreleased assets, private repos, or private Suede service details. - Do not copy protected site assets, exact UI copy, proprietary source code, or trademarked identity when using Suedify. - Do not invent metrics, pricing, partner claims, testimonials, legal clearance, payout claims, registry writes, or release/distribution outcomes. - Do not mark work done until the stated done signal has been checked or the remaining caveat is explicitly named.
